Broadcom completed its acquisition of VMware in November 2023. Plenty of IT leaders expected the turbulence to settle down after the first wave of licensing changes. It hasn’t.
In 2024, VMware by Broadcom ended perpetual licensing. This moved customers toward a subscription-only model. It also reduced its solution offering from more than 8,000 SKUs to fewer than 10.
The VMware Broadcom changes today still shape renewal conversations, migrations, and infrastructure budgets.
The question is no longer, “How do we renew VMware?” It’s, “What infrastructure strategy gives us the right balance of cost, control, support, and flexibility from here?”
The Three Camps, And Why None are Safe
Most VMware customers we speak with fall into one of three groups.
The first group bit the bullet.
They renewed after the Broadcom acquisition to maintain continuity. That made sense at the time. Now, many of those teams approach the next renewal window after already absorbing higher costs. In some situations, customers saw 2x, 3x, or even 5x increases for the same basic solution they already had.
The second group kicked the can.
They waited out their contracts, stretched support timelines, and hoped the market would normalize. The instinct to do so makes sense. Nobody wants to rush a core infrastructure decision. But business systems still need a hypervisor. And running critical workloads without proper support or a licensing path creates more risk.
The third group ripped off the Band-Aid.
They moved quickly to VMware alternatives, private cloud, public cloud, Nutanix, Proxmox, or another platform. Some of those moves worked. Others created a new problem: higher-than-expected cost.
Across hundreds of VMware and data center projects, Bridgepointe sees these three patterns show up again and again, and the right answer is rarely as simple as it looks on paper.
A straight lift-and-shift into a public cloud rarely produces the outcome people expect. Cloud migration should change how you consume resources, not just where the same servers run. That’s why, when Bridgepointe is brought in, we don’t start with “renew or migrate?” We start by identifying which workloads belong where and which platform mix actually earns its keep.
The Unexpected Opportunity
A more positive way to look at it? The VMware shakeup is forcing a conversation many companies need to have anyway.
A lot of infrastructure environments were designed five, 10, or even 15 years ago. The business changed. Applications changed. Security needs changed. Cloud economics changed. But the architecture often stayed the same because VMware worked, the team knew it, and changing it felt unnecessary.
Across hundreds of VMware and data center engagements, Bridgepointe sees the same pattern: environments that were “good enough” for years are now too expensive, too rigid, or too risky for what the business needs next.
Now, IT leaders have a reason to step back and ask better questions:
- Which workloads still belong on-prem? Some systems need control, low latency, or specific compliance handling.
- Where does private cloud make more sense? Some environments need flexibility without unpredictable public cloud costs.
- What should move to public cloud? Some workloads benefit from elasticity, managed services, and modern development models.
- Where does VMware still fit? VMware may still be the right choice when the cost, support model, and architecture line up.
- Where should alternatives be considered? Nutanix, Proxmox, hosted VMware, IaaS, or hybrid models may fit specific business needs better.
The opportunity is bigger than licensing. Don’t treat the disruption as a rushed VMware migration project. IT leaders can instead use this moment to reassess what their infrastructure needs to support now. Then, they can look at what needs to change, and which path gives the business the most flexibility going forward.
The Next Steps for IT Leaders
If someone tells you every VMware customer should renew, they’re oversimplifying it. If they say everyone should migrate, they’re doing the same thing from the other side. Bridgepointe’s role is to sit between those extremes and help you see what renew, migrate, and modernize really look like in your environment.
The best outcomes occur when IT leaders evaluate the full picture before they commit. Review your current environment, upcoming contracts, critical systems, and workloads, then compare your options side by side so the next move supports immediate needs and long-term IT infrastructure modernization.
That comparison should include the following, at a minimum, and it’s exactly the kind of side-by-side work Bridgepointe does at no cost.
- Cost: Renewal pricing, migration costs, licensing structure, support, and long-term operating expense.
- Risk: Downtime, unsupported software, security exposure, vendor lock-in, and implementation complexity.
- Architecture: Workload placement, performance needs, cloud readiness, and modernization goals.
- Timing: Renewal windows, support deadlines, migration runway, and internal capacity.
- Negotiation: Supplier options, pricing leverage, contract flexibility, and downturn protection.
Bridgepointe brings engineering insight, supplier-agnostic market knowledge, comparative pricing data, and implementation guidance to help IT leaders compare VMware and its alternatives with more clarity.
Because we don’t resell VMware or its alternatives, our only job is to help you see the trade-offs clearly and choose the path that fits your business. A stronger advisory process gives leaders a clearer path through the noise, so they can renew, migrate, or modernize with fewer surprises and less risk.
Don’t Just Renew. Reassess.
The VMware shakeup started as a licensing and cost conversation. But for IT leaders, it’s become something bigger.
This is a chance to reassess infrastructure, reduce avoidable risk, compare VMware alternatives, and build a strategy that supports the business beyond the next renewal cycle. The companies that come out ahead will not be the ones that react the fastest. They’ll be the ones that step back, compare the real options, and make a decision they can defend.
