Why “Included” Doesn’t Always Mean Free — And What We’re Seeing Behind the Scenes in Enterprise UCaaS Deals
You’ve probably heard the pitch before.
“All of that functionality is included.”
“This is a completely new AI-first platform.”
“Integrates with every CRM on the market.”
In the pitch, it sounds like a win. No new licensing costs, new features and functionality laced with AI and advanced automation, and a new platform that promises tighter integration with your CRM or other critical software.
While all that looks and sounds amazing, here is what we’re seeing in actual client environments across dozens of contract reviews with dozens of providers and price negotiations every quarter:
That “flat rate” usually comes with additional costs in the form of surcharges and seemingly exorbitant taxes and fees – ones that don’t show up on your bill or aren’t discussed until it’s too late.
We’ve been pulled into more of these situations in the last 12 months than ever before. It starts when a client asks us to validate a proposed UCaaS service they’ve been offered by their incumbent or new whiz-bang, upstart “AI UC” platform of the future. The pricing looks aggressive with “massive” discounting. The messaging is polished with catch phrases and acronyms, but once we dig in and start peeling back the layers of marketing and fluff, we uncover a common pattern: the actual upgrades are often only in the license name, not in the functionality delivered. The real “next-gen” functionality desired is locked away behind a paywall or additional upgrade.
Here’s a few things we have been seeing and what every IT leader should know before greenlighting one of these transitions.
The Bait: “Included” UCaaS Features That Promise More for Less
Let’s be fair: On the surface, this trend makes perfect sense. UCaaS providers are under massive pressure to provide their customers all new platforms on next-gen infrastructure and provide more for less. Most of them have already sunset their legacy offerings and to reduce customer churn, they’re packaging these platform migrations as “included” transitions — no major lift, no added cost and a fresh new look with loads of advanced functionality.
“Let’s migrate you to the new platform that gives you better reliability, HD call quality, advanced analytics and all new AI enhanced features — all part of the package.”
And for IT teams who wear a dozen different hats, it sounds great. Until the real-world tradeoffs start showing up post-migration.
What We’re Seeing Behind the Curtain
Here are the five most common “gotchas” we’re seeing right now based on real Bridgepointe client engagements.
1. Hidden Usage Charges ThatDidn’tExist on the Legacy Plan
In the fine print of these “upgrades,” we’re seeing usage fees that weren’t part of the original licensing model. Examples include:
- Per-minute charges on outbound calls that used to be bundled
- API access metered after a certain threshold
- Additional SMS “platform” charges and per message charges
2. Feature Gaps ThatWeren’tFlagged During the Transition
Many legacy UCaaS platforms had legacy integrations, or “key-system” features that teams relied on without realizing they had been using them. When the upgrade hits, those integrations were either deprecated or moved behind a different licensing tier.
We’re seeing this particularly in:
- Shared call appearance across locations
- Paging/intercom setups in hybrid environments
- CRM plug-ins that aren’t supported in the new stack
- Advanced auto-attendants or call queues that now require a CX license
The frustration is compounded when IT finds out they need to buy add-ons or professional services just to replicate what already worked and was part of their PBX
3. IT Labor Costs ThatAren’tAccounted for
UCaaS upgrades may not require full “forklift” replacements anymore — but they’re still resource-intensive. We’re seeing IT teams get blindsided by:
- Deploying new phones and network hardware, like PoE+ switches
- Retraining users on new soft clients and helpdesk teams on new admin portals
- Creating and testing call flows across regions or business units
- Redoing documentation, SOPs, and escalation paths
If the upgrade also triggers brand new features like native SMS or AI-based virtual agents, the rollout complexity multiplies. What was supposed to be a “light lift” turns into a 3-month ordeal that delays other initiatives — and no one’s tracked the opportunity cost.
4. Internal Change Fatigue That Undermines Adoption
Even when the tech works exactly as described, we’re seeing adoption stall because end users are tired from the constant changes in software and other SaaS offerings. Every SaaS provider — from CRMs to HR apps — makes regular upgrades and changes as part of the ‘joy’ of SaaS. And telephony is no different.
Without a deliberate change management plan, we’ve seen adoption of key UCaaS features drop post-upgrade — even when the new stack is objectively better. Users tend to get fed up and revert to their cell phones and what they know.
In one environment, only 28% of users activated the new mobile softphone app after the upgrade, despite it being a core driving factor. Why? Because no one trained the users and no one explained why the change mattered.
At Bridgepointe, we see the real contracts. We see the side letters, the bundled SKUs, and the pricing shifts that happen behind the scenes. That’s why our perspective is different — and why so many IT leaders bring us in before they sign.
What Smart Teams Are Doing Instead
We’re working with IT leaders right now who are facing this exact situation — and here’s what we’re helping them do.
1. Pressure Test the Upgrade Offer Before Committing
We analyze what’s really changing — not just in license terms, but in architecture, integrations, user experience and billing. Then we compare that against real usage data to identify potential friction areas.
2. Get a Comparative Market View Before You Recommit
If your provider wants to move you to a new platform, that’s a natural inflection point to check the broader market. We’ve helped clients save money and gain usable functionality by using the “upgrade offer” as a trigger to run a quick vendor comparison — and then come back to the negotiating table better prepared and better equipped.
3. Negotiate Flexibility into the New Terms
When we do recommend proceeding with an upgrade, we help clients negotiate:
- Reasonable term commitments with migration periods
- Proof of Concepts to ensure functionality works as intended
- Cost and licensing structure that makes sense
4. Align the Upgrade with a Clear Adoption Plan
Tech changes without reason or enablement are akin shelfware. We help clients reframe the upgrade to internal users not as a forced migration and forced change, but as a real business enablement opportunity that helps actual productivity. That means comms plans, success metrics, and fast feedback loops.
Why Bridgepointe Has This Perspective
We’re not just reading headlines, we’re in the deal rooms and we’re sitting next to IT and procurement teams reviewing supplier quotes, contract terms, and migration plans across dozens of environments every month.
We see the real pricing behavior of the market, we see what gets completely overlooked in proposals and we see the downstream support problems and user adoption issues that spring up after the migration is “complete”.
That’s the benefit of working with a firm that sits across 450+ suppliers and acts purely on behalf of the client. Without bias and without platform preference. Just the truth about what is out there in the market, who is best served to provide what you need and give you a true understanding of what’s really happening behind the marketing by separating fact from fiction.
If you’ve been offered a “Free” upgrade or a platform migration, let’s talk.
If your provider is pitching you a zero-cost migration, let’s look under the hood.
We can run a no-cost UCaaS upgrade analysis, pressure test the proposal, surface any potential hidden costs, and help you design a transition that truly creates value, user acceptance and most of all, user satisfaction.
